B2B Marketing Strategy: Four Structural Differences
Not "B2B buyers are more rational". Four things about selling to an organisation that genuinely change the strategy.
Four structural differences — which is why the unit of work is an account, not a lead.
The usual explanation is that B2B buyers are rational and B2C buyers are emotional. It is mostly false, and strategies built on it produce dull, specification-heavy marketing that persuades nobody.
The real differences are structural: a buying committee rather than a buyer, a long non-linear cycle, career risk for your champion, and a market small enough to name every prospect.
Our guide to building a digital marketing strategy covers the general decisions. This page is the layer on top: what changes once the buyer is an organisation.
The four structural differences, and what each implies
- A buying committee, not a buyer. Material has to travel between people with different fears. One message to one job title is not enough.
- A long non-linear cycle. Buyers loop back, re-open settled questions and go quiet for months. Linear nurture sequences break on contact.
- Career risk for the champion. De-risking beats persuading. Proof and callable references outrank a better feature list.
- A market small enough to name. A few hundred realistic prospects makes broad demand generation mostly waste.
The rational-buyer myth, and why it misleads strategy
B2B purchases are not more rational. They are more defensible, which is different: the decision is often made on trust, then documented in rational language so it survives review.
In a Gartner press release dated 7 May 2025, reporting a survey of 632 B2B buyers run in August–September 2024, Gartner said 74% of B2B buying teams showed what it called "unhealthy conflict" — conflicting objectives, disagreement on the course of action, or being overruled by external decision-makers.
That is an internal negotiation you are not in the room for, not an analytical process. Two things follow:
- Emotion is load-bearing. Peter Field and Les Binet's "The Five Principles of Growth in B2B Marketing", published by the B2B Institute — LinkedIn's think tank — names harnessing emotion and maximising mental availability among its five principles.
- Specification detail is not persuasion. It is ammunition for someone who has already decided and now has to argue — useful, but later than most B2B sites assume.
The buying committee: who is in it and what each role fears
A buying committee is the group inside the customer that has to agree before money moves. Not an org chart — a set of people with different things to lose. Reading it by fear beats reading it by job title.
| Role | What they are afraid of |
|---|---|
| Economic buyer (promoter, MD, CFO) | Approving something they cannot defend upstairs |
| Technical evaluator (IT, engineering, QA) | Being blamed for the failure that follows |
| End user or department head | Extra work and a process change nobody discussed |
| Procurement | A single-source deal or an unjustifiable price |
| Your champion | Looking naive in six months |
| The incumbent's defender | Losing the system they chose or built |
Most B2B marketing addresses one or two rows. The technical evaluator gets a spec sheet, the economic buyer gets an ROI claim, the other four get nothing.
This does not mean six personas and six versions. Our guide to building a buyer persona covers the method, but in B2B the unit of persuasion is the group: the same Gartner release reported that group-level content relevance helped consensus while individual-level relevance hurt it badly, because tailoring to individuals reinforces separate positions.
Your champion sells internally — with the material you gave them
You are not the one who closes the internal argument. Your champion is, in a meeting you are not invited to, using whatever you handed them.
So the question is not "is our deck persuasive?" It is: what does our champion forward, and does it answer the objections they will face?
- Write one forwardable document. Internally framed, answering procurement, technical, adoption and budget objections in that order — not a sales deck with your logo on every slide.
- Make the commercials legible. Scope, inclusions, exclusions, and what happens if it fails. Ambiguity reads as risk.
- Give them a reference they can call. One comparable company and one named person beats ten logos.
- Supply the counter-argument to the incumbent. Your champion will be asked "why change?" by whoever chose the current system.
- Keep a version that survives skimming. The economic buyer reads the first screen and the price.
This is the work usually filed under sales enablement, which sits awkwardly between marketing and sales, so nobody owns it.
Most of your market is not in-market right now
A B2B company replaces its ERP, its logistics partner or its chemical supplier rarely. So at any moment, most of your potential buyers are not buying from anyone in your category.
The best-known version of this argument is the "95:5 rule", put forward by Peter Weinberg and Jon Lombardo of the B2B Institute in Marketing Week on 2 September 2021, drawing on research with Professor John Dawes of the Ehrenberg-Bass Institute: only about 5% of B2B buyers are in-market at any time, so roughly 95% of those you reach will not buy for months or years.
Treat it as their argument, not a settled number. The ratio shifts with category, replacement cycle and contract length, and is not presented as a universal constant. The direction is the useful part, not the decimal.
If it is even approximately right, a strategy built only on in-market demand — paid search on commercial terms, comparison pages, a demo form — competes for a sliver while conceding the rest to whoever the market remembers later.
Demand creation and demand capture are different jobs
Demand capture serves people already looking. Demand creation builds the memory that makes you one of the two or three names considered later. Separate budgets, separate content, separate measures.
| Demand capture | Demand creation | |
|---|---|---|
| Who it reaches | The small in-market group | The much larger out-of-market group |
| Typical work | Search ads, comparison pages, pricing clarity, fast response | Point-of-view content, original data, industry talks |
| Good looks like | Cost per qualified opportunity, win rate | Unprompted recall in your segment |
| Weakness | Caps out — you cannot capture demand that does not exist | Slow, hard to attribute, easy to cut |
We publish no recommended split: the widely circulated brand-versus-activation ratios for B2B could not be traced to a verifiable primary figure this run, and a number here would be invented precision. Decide it from your replacement cycle — the longer customers take to re-buy, the more belongs in creation.
Creation usually means genuine thought leadership rather than volume blogging. Capture is the ground covered in B2B lead generation, or B2B SaaS lead generation if you sell software.
What is different about B2B marketing strategy in India
Most B2B advice online is written for a US market with venture-funded buyers, standardised procurement and a settled habit of filling in forms. Indian B2B buying differs in five ways.
Approval chains are longer and procurement arrives late
In promoter-led and family-run businesses — a large share of Indian industry — sign-off often sits a level or two above the person evaluating you, sometimes with a relative who attended no meeting.
Procurement often enters only after a technical preference has formed, then re-opens the commercials from scratch. Plan for a second negotiation after you think you have won.
References and relationships do more work than content
A call to a peer at a similar company carries more weight in most Indian B2B categories than any asset you publish. That is not a failure of your content; it is how risk gets priced where formal vendor ratings are thin. The implication is uncomfortable: one referenceable customer in a segment is worth more than a quarter of content aimed at it.
Trade bodies, events and informal groups carry real influence
Industry associations, regional trade bodies, exhibitions and sector-specific WhatsApp and Telegram groups are where a lot of Indian B2B shortlisting actually happens. A recommendation inside one can shorten a cycle more than a nurture sequence ever will.
Treat that as buyer behaviour to understand, not a channel to buy. The response is to be useful where those conversations happen, and to earn the mention.
English-first is an assumption, and it fails at the edges
Head-office correspondence in Indian B2B is usually in English. Plant floors, regional distributors, service technicians and field engineers often are not — and they frequently decide whether a thing gets adopted after you win.
As directional context, the IAMAI–Kantar Internet in India Report 2024, reported on 16 January 2025, put active internet users at 886 million, said 98% accessed content in Indic languages, and found 57% of urban internet users prefer regional-language content. That is consumer behaviour, not B2B research — a prompt to check your own buyers, not proof about them.
So keep acquisition material in English where your buyers are, and translate what gets used after the sale: installation guides, training material, service documentation, operator videos.
Your total market may be a few hundred companies
For many Indian B2B categories — specialised industrial equipment, bulk chemicals, enterprise logistics, niche component manufacturing — every realistic buyer in the country fits on one spreadsheet. We quote no figure, because no primary, dated count of companies per category stood up to checking this run. Count your own:
- Pull the member directories of the associations your buyers belong to.
- Filter to the plants or revenue bands that can buy your minimum order.
- Remove those locked into contracts you cannot displace this year.
- Under about 500 names, broad demand generation is the wrong default.
When the list is that short, named-account work is the sensible shape, and our guide to account-based marketing covers how to run it. STP marketing still decides which names to prioritise, but the arithmetic of reach changes when the market fits on one screen.
A content and SEO retainer in India typically runs ₹25,000–₹1,50,000 a month depending on scope, and against a 300-company market that goes further buying depth for forty accounts than breadth across a category — the trade-off we work through when we scope a B2B engagement.
Measurement when the cycle is longer than the reporting period
Lead volume is the wrong headline number in B2B. With a committee and a long cycle, last month's form fills say almost nothing about whether the strategy works, and optimising for the count produces more cheap, unqualified leads.
Last-click attribution fails worst here, for three reasons that compound:
- Six people, one credited touch. Committee members research separately; one fills the form, so only their last click is recorded.
- The cycle outruns the window. If the decision takes nine months and the window is 90 days, the work that created the demand has expired from the model before the deal lands.
- Buyers avoid identifying themselves. A Gartner press release of 9 March 2026, reporting a survey of 646 B2B buyers run in August–September 2025, said 67% prefer a rep-free experience and 45% used AI during a recent purchase. Research done in a chat interface leaves no click to attribute.
One contested number to drop: that B2B buyers are "70% through the buying journey before contacting sales". The traceable version is SiriusDecisions' 67% figure, and SiriusDecisions' own Megan Heuer published a clarification — republished 20 March 2019 — that it describes where buyers research, not that nobody speaks to a salesperson early. The 70% variant traces to no primary source with an author and date.
| Instead of | Report this | Why it survives a long cycle |
|---|---|---|
| Lead volume | Qualified opportunities by segment | Counts what a salesperson agreed was real |
| Cost per lead | Pipeline value created, cost per opportunity | Ties spend to deals, not form fills |
| Last-click source | Self-reported source on the form | Catches influence no model sees |
| Monthly conversion rate | Target accounts active this quarter | Moves before revenue does |
| Traffic growth | Share of inbound that already knows you | The practical read on demand creation |
Set the rhythm to the cycle, not the calendar: leading indicators monthly, pipeline quarterly, revenue impact over a window at least as long as your average sales cycle. Our guide to marketing KPIs covers how to define each one.
Organic search and content work typically take three to six months to produce meaningful results, and in B2B you add the sales cycle on top. That is our working assumption, not a guarantee.
Where to go from here
Work the four differences against your own plan and the same three gaps usually show up.
- Count your market. Under a few hundred companies, move budget from reach to named accounts this quarter.
- Write the champion's document. One forwardable page answering procurement, technical, adoption and budget objections.
- Change the headline metric. Qualified opportunities by segment, over a window that matches the cycle.
For Indian manufacturers, the channel execution that follows is in our guide to LinkedIn marketing for manufacturers.
Frequently asked questions
What is a B2B marketing strategy?
A B2B marketing strategy is the set of choices about which organisations you sell to and how you win them, adjusted for four structural facts: you persuade a buying committee rather than a person, the cycle is long and non-linear, the purchase carries career risk for your champion, and the market may be small enough to name.
Is B2B marketing really more rational than B2C?
No. B2B decisions are more defensible, not more rational — often made on trust, then documented in rational language to survive review. Gartner reported on 7 May 2025, from a survey of 632 B2B buyers, that 74% of buying teams showed unhealthy conflict — conflicting objectives, or being overruled by outsiders.
How many people are in a B2B buying committee?
It varies by deal size and we publish no figure, because no primary, dated count held up to checking. Composition matters more: an economic buyer, a technical evaluator, an end user or department head, procurement, your champion, and usually someone defending the incumbent. Answer all six sets of fears.
Should a B2B company spend on demand creation or demand capture?
Both, with separate budgets and metrics. Capture serves the small group already looking; creation builds the recall that puts you on a shortlist later. The longer customers take to re-buy, the more belongs in creation. We publish no split, because no verifiable primary figure was confirmed.
What should a B2B marketing report show if deals take nine months?
Qualified opportunities by segment, pipeline value created, cost per opportunity, self-reported source on forms, and which target accounts were active this quarter. Report leading indicators monthly, pipeline quarterly, and revenue impact over a window at least as long as your sales cycle.
Selling to a committee, not a customer?
We build B2B strategy around the buying group, the cycle length and the real size of your market — measured on opportunities, not form fills.
