Top of Funnel Marketing
Which channels, what formats, how much to spend — and how to prove it worked when it produces no conversions.
This page is about execution. If you want the definition and how the awareness stage relates to the other two, that is on TOFU, MOFU and BOFU, and the wider model is in our marketing funnel guide.
What follows assumes you already know why you need it and are trying to work out what to actually do on Monday.
Start with the measurement problem, not the channel
Almost every top-of-funnel programme dies the same death: three months in, someone asks what it produced, the answer is "no direct leads", and it gets cut.
So decide how you will prove it worked before you spend anything. Otherwise you are funding something you cannot defend, and it will be the first line cut in the next tight quarter.
| Indicator | What it tells you | How fast it moves |
|---|---|---|
| Branded search volume | The single best proxy. If awareness is landing, more people search your name. | Weeks |
| Direct traffic | People typing your URL or arriving without a referrer. Same signal, noisier. | Weeks |
| Returning visitors | Whether the people you reached come back on their own. | Weeks |
| Retargeting audience size | Practical and immediate — awareness work is what fills the pool retargeting draws from. | Days |
| Reach and frequency | Whether you reached enough people often enough to be remembered. | Immediate |
| Geo holdout test | The only method that proves causation. Run in some cities, hold out others, compare. | A full campaign cycle |
On branded search: track it in Search Console as a saved query filter for your brand name and its common misspellings. It is free, it is yours, and it is the closest thing to an honest awareness metric that a small business can access.
On geo holdouts: this is the rigorous option and it comes with a real caveat — it needs enough spend and enough volume in both the test and holdout regions for the difference to mean anything. Below a certain budget the result is noise, and it is better to admit that than to run one and over-read it.
The channels, and what each is actually good for
| Channel | Best at | Watch out for |
|---|---|---|
| Organic search | Compounding. A page written once earns for years. The most durable awareness asset a small business can build. | Slow — three to six months before it means anything. |
| Short-form video | Cheapest reach per rupee in India by a distance. | Attention without memory. Needs frequency to register. |
| YouTube | Explaining something complicated to someone who did not know they needed it. | Production cost, and patience — see YouTube ads. |
| Display | Very cheap impressions and broad coverage. | Viewability and placement quality. See display advertising. |
| Organic social | Trust and repeat exposure to a following you own. | Reach is throttled — see organic vs paid social. |
Cost per thousand impressions is the currency at this stage rather than cost per click, because you are buying being seen. Our CPM guide covers how that price is set, and impression share tells you how much of the available audience you are actually reaching.
What to make
The content test is simple: would someone who has never heard of your category search for this?
- Answers to the question before the buying question. Not "best CRM for startups" — that is a comparison. "Why is my sales team losing track of leads" is top of funnel.
- Definitions and explainers. Unglamorous, consistently searched, and cheap to write.
- Checklists and diagnostics. Formats people save and send to a colleague.
- Free tools. A calculator earns links and repeat visits in a way an article rarely does.
- Short video that opens with the problem, not with your logo.
Finding these starts with keyword research aimed deliberately at low-intent questions — the ones a sales-focused keyword list would filter out as worthless. Building the programme around them is a content marketing strategy problem.
How much to spend
We are not going to give you a percentage. Every published split is somebody else's account, and the right answer depends on how well known you already are and how long people take to buy from you.
Use the diagnostic instead:
- Are bottom-of-funnel results decaying at flat spend? You have exhausted the people who already knew you. Fund the top.
- Are your retargeting audiences shrinking? Same signal, arriving a month earlier. Retargeting cannot retarget an audience nobody built — see remarketing.
- Is branded search flat while the category grows? Competitors are building awareness and you are not.
- None of the above? Then do not move budget yet. Awareness spend into a funnel that is already converting well is a real cost with a slow return.
Three ways this goes wrong
- Judging it on conversions in month one. The most common and most expensive mistake. It kills the work just before the compounding starts.
- Spreading a small budget across a huge audience. Reaching two million people once is worth less than reaching two hundred thousand people six times. Frequency is what creates memory. If the budget cannot fund frequency, narrow the audience — or use organic instead.
- Making it about you. A brand film is not top-of-funnel marketing if the viewer had no reason to care before it started. Lead with their problem.
Where to go from here
Set up branded search tracking in Search Console today, before you spend anything. It costs nothing and it becomes your baseline.
Then pick one channel, not four. Awareness work needs frequency, and frequency needs concentration.
And make sure the middle of your funnel exists before you fill the top — sending strangers into a site with nothing between an ad and a "contact us" button just buys traffic for someone else's comparison page. Running all three stages together is covered in full-funnel marketing.
Frequently asked questions
How do you measure top of funnel marketing?
Measure it on reach and on leading indicators rather than conversions. The most useful single indicator is branded search volume: if awareness work is landing, more people start searching for your name. Direct traffic and returning visitors move the same way. For larger budgets, a geo holdout test — running the campaign in some cities and not others — is the only method that genuinely proves causation.
Which channels work best for top of funnel?
Organic search for the questions people ask before they know your category exists, short-form video and social for interruption, YouTube for explanation, and display for cheap reach. In India the cheapest reach per rupee is usually short-form video, and the most durable is organic search, because a page written once keeps earning.
How much budget should go to top of funnel?
There is no correct ratio and any figure quoted as universal is someone else's account. Decide it from the diagnostic instead: if bottom-of-funnel results are decaying while spend stays flat, you have run out of people who already know you and the top needs funding. If your retargeting audiences are shrinking, that is the same signal arriving earlier.
How long does top of funnel marketing take to work?
Longer than most teams give it. Paid awareness shows movement in reach immediately but takes weeks to show up in branded search, and organic top-of-funnel content typically takes three to six months to gain traction. Committing for one month and judging it on leads is the most common way this work gets cancelled just before it starts working.
Can a small business afford top of funnel marketing?
Yes, but usually through content rather than paid reach. Organic search costs time instead of media budget, and a well-written explainer page keeps working for years. Paid awareness on a small budget tends to spread too thin to register with anyone, so it is often the wrong first move for a business that cannot yet fund frequency.
