Programmatic SEO is not an SEO technique. It is a data problem that happens to produce pages.
The successful examples all share one thing: a dataset the site owns or has assembled, which people genuinely want, sliced into pages that answer specific queries. The failures all share a different thing: a template, a spreadsheet of city names, and nothing anyone needed.

How it actually works
Three components. If any is weak, the whole thing fails.

Notice that two of the three are not SEO work. The heavy lifting is finding or building data worth publishing, which is why most programmatic projects stall long before anything is indexed.
The test that decides everything
A page listing every dentist in Andheri with verified timings, fees and languages spoken is useful. A page saying "Looking for a dentist in Andheri? We can help." with the locality swapped four hundred times is not, and no amount of template polish changes that.
The policy risk, stated plainly
In March 2024 Google introduced a spam policy covering scaled content abuse — generating many pages primarily to manipulate rankings rather than to help people. It applies whether the pages were written by a person, generated by AI, or assembled from a template.
That matters here because it removed the ambiguity programmatic SEO used to shelter in. The question is no longer "is this technically allowed" but "does each page do something for the reader".
Two practical consequences:
- Volume is no longer a defence. Ten thousand pages that each help nobody is a larger problem than ten, not a bigger win.
- The data has to carry the page. If the useful part of your page is one number pulled from a table, that number needs to be worth the visit.
Where it genuinely works
Patterns that tend to survive, because the data does real work:
- Location plus service, where you actually operate in each location and each page carries real local detail — not a swapped city name.
- Comparison pages built from specifications you have compiled, where the comparison itself is the value.
- Calculators and converters, where the page computes something. If the answer can be computed, build the tool rather than writing the article.
- Directories of things that are genuinely hard to list — verified, current, and maintained.

Where it reliably fails
- City pages with no local substance. The most common attempt in India and the most common failure. Google has seen this pattern for fifteen years.
- Data anyone can get in one search. If the answer is on the first result already, your page adds a click and nothing else.
- Patterns nobody searches. Run the query shape through a keyword tool before you build the dataset, not after — see keyword research.
- Intent mismatch at scale. If the pattern is commercial and your template is informational, you have built the wrong page ten thousand times. Check search intent first.
- No maintenance plan. Programmatic pages go stale in bulk, and stale in bulk is worse than absent.
The technical work it creates
Publishing thousands of pages changes problems you previously did not have.

For most businesses reading this, no — and we would rather say so than sell it.
Programmatic SEO makes sense when you have a genuine dataset, a real query pattern, and the engineering capacity to maintain it. That is three preconditions, and most companies have none of them.
The alternative is duller and works more often: twenty properly written pages covering the questions your buyers actually ask. Slower to produce, far more likely to rank, and no policy risk at all.
